Regional marketing managers at industrial B2B firms in SEA. Named archetypes (Sam, Marcus, Anthony). Sector fit bands scoped.
Eight weeks from generic SEA agency to a positioned industrial marketing agency, with brand system, components and case library built on ourselves first, so we know it holds up.
We were a generalist SEA agency with three problems we kept ignoring. Our positioning could have belonged to any of forty agencies. Case studies were thin, with no common format. Brand tokens had drifted across three sources.
The risk wasn't survival. It was ceiling. Generalist agencies compete on price, positioned specialists on fit. To move upmarket to larger B2B companies, we needed a brand that looked like an agency those operators would hire.
The constraint: we couldn't stop client work. The rebrand had to run in parallel, on our own operating model. If we couldn't run our own engagement cleanly, we couldn't run theirs.
We scoped the rebuild on the same three-phase model we sell to clients: positioning, then brand system, then credibility infrastructure. Phase 1 locked the positioning, The Industrial Marketing Agency for Asia.
Phase 2 built the brand system: tokens, components and a 30+ section brand book. Phase 3, still running, is credibility infrastructure, starting with this case library.
The operational rule: every decision went through the guards we apply to client work. No adjectives without sources. No metrics without baselines. No case study without records behind it.
Moved from generalist to 'The Industrial Marketing Agency for Asia'.

An adversarial LLM review found 4 alignment issues in v1 positioning. Fixed before v1.1 shipped.
Foundation sprint (60d) + marketing subscription (monthly retainer). Proposals rewritten against the positioning, not against a service menu.
40+ SEA agencies assessed. Three positioning lanes identified. We took the one no one owned.
Tokens, components, brand book, all deployed.
Consolidated 3 drifted sources into brand/incify-tokens.json (1,006 lines). Sync script derives 5 files, sentinel-check guard prevents clobbering hand-maintained targets.
Mark, DotPattern, ArrowPattern, Highlight, Button, Card, Badge, Input, Modal, and 10+ editorial components. All built against tokens, not hardcoded values.
30+ live sections at incify.com/brand: identity, typography, colors, patterns, components, ad formats, editorial type, report covers, case studies, data viz, hero variants, and more.
7 voice principles, Ogilvy Test + NYT visual grammar ad framework, 5 ad templates with readability fixes, scroll-stopper variants.
Cases and one enquiry point. In flight.
4-tier disclosure model (T1/T2/T3/T4), 8-section locked order, evidence discipline, problem taxonomy. Documented in brand book.
Starting with two client cases and this rebrand, the library has grown to eight cases, each on the same schema.
Every page ends in the same short enquiry form, with a reply from our team within one business day. It replaced the assessment page and the gated walkthroughs.
Generalist to positioned, tokenised, case-equipped agency
Project log · kickoff to presentThe rebrand is live and compounding. Every new asset runs against the same tokens and voice rules. One token change reaches five outputs without drift, and a new case study is a data exercise, not a design one.
Phase 3 continues. The case library has grown to eight shipped cases, every number sourced, and the site now has one enquiry point, ready for traffic.
